AEO agency vs in-house: how to decide who should own AI search
The AEO agency vs in-house decision comes down to three things: whether you already have the technical, content and PR skills AEO needs, whether someone has the hours to run it every month, and how fast you need a measured baseline. Most mid-sized teams end up with a hybrid: strategy, approvals and reporting stay inside, while specialist execution is bought in. This guide is for founders, marketing leads and heads of growth who see AI answers naming competitors and need to choose a model this quarter. It breaks AEO into its workstreams, shows what each needs, uses real 2026 salary data, and ends with a scoring table you can fill in.

Quick answer
Should I hire an AEO agency or build an in-house team?
Hire an AEO agency when you lack crawler, content and mention skills or the hours to use them, and need a measured baseline soon. Build in-house when AI answers are central to revenue for years and you can hire and keep specialists. Most teams do best with a hybrid: own strategy and reporting, outsource execution.
- AEO is five workstreams, not one job: access, content, entities, mentions and measurement.
- Dedicated AEO roles now exist; Kaleigh Moore found posted salaries from $75K to $174K in July 2026.
- Keep the prompt set, approved claims and reporting in-house whichever model you choose.
- Any agency or hire that promises citations is a red flag; no one controls AI answers.
AEO agency vs in-house: what is the real choice?
The real choice is not agency or employees. It is which parts of AEO you own, which parts you buy, and who is accountable for the numbers each month. Framing it that way stops you from hiring one generalist and expecting them to cover five specialities.
There are three common models. A done-for-you program, which is what an AI search optimization retainer looks like, puts an outside team on the technical, content and mention work. An in-house model gives that work to employees, usually one specialist inside the SEO or content team at first. A hybrid keeps strategy, approvals and reporting inside and buys the specialist pieces, often starting with a one-off AEO audit that the internal team then runs with.
Google's own AI optimization guide, updated in July 2026, says optimizing for generative AI search is still SEO and needs no special files or markup. That matters here: if your SEO foundations are weak, neither an agency nor a new hire will get far on answer-specific tactics until those are fixed.
What work does AEO involve, and who can do each part?
AEO is five workstreams that draw on different skills. Before you decide on a model, map each one to a person who can actually do it, because the gaps you find are what you are really buying.
Most in-house teams are strong on content and weakest on the first and last rows: technical access and measurement. Those are also the rows where mistakes are silent. A Cloudflare rule that blocks OAI-SearchBot, or a monthly report built on one run of each prompt, looks fine until someone checks.
| Workstream | Skills it needs | Typical in-house owner | Common gap |
|---|---|---|---|
| Crawler access and indexing | robots.txt, CDN and WAF rules, server logs, rendering, Bing Webmaster Tools, IndexNow | Developer or technical SEO | Nobody reads logs for OAI-SearchBot, PerplexityBot or Claude-SearchBot |
| Answer-first content | Question research, rewriting pages to answer in the first lines, comparison and pricing pages, dated updates | Content team | Pages written for keywords, not for the prompts buyers type |
| Entities and schema | Organization schema, sameAs, Wikidata, G2, Capterra, Google Business Profile consistency | SEO or web team | Old names, prices and descriptions left on profiles |
| Earned mentions | Digital PR, review programs, genuine Reddit, YouTube and LinkedIn presence | PR or community lead | PR targets press, not the sources engines cite for your prompts |
| Measurement | Fixed prompt set, repeated runs, Search Console generative AI report, Bing AI Performance, GA4 AI referrals | Marketing ops or analyst | One-off screenshots instead of a repeatable baseline |
What does an in-house AEO team cost compared with an agency?
An in-house AEO hire costs a salary plus benefits, recruiting, tools and the months before they are productive; an agency costs a retainer or project fee with no ramp. Salary data is now public because dedicated roles exist. Writer Kaleigh Moore tracked more than 50 AI search job postings in July 2026 and found Experian advertising an AEO and SEO Manager role at $100K to $174K and Odoo a GEO and AEO growth marketing specialist at $75K to $95K.
Use those numbers as a worked example. A mid-level hire in that range is one person, and one person rarely covers all five workstreams in the table above. If your developer has no time for crawler and log checks and your PR lead has no brief for AI citations, the true in-house cost is the salary plus the hours you borrow from those teams, plus a prompt-tracking tool. Our guide to AEO tools compares the trackers, and it is worth pricing one before you write the job description.
On the agency side, published retainers vary widely by scope, from audits and sprints to full monthly programs; our AEO pricing guide lists the ranges with their sources. Compare like with like: a quote that covers only content rewrites is not the same product as one that includes technical AEO, mentions and monthly measurement. Ask every option, internal or external, to price the same five workstreams.
Two costs are easy to miss. The first is vacancy risk: if your one AEO specialist leaves, the prompt set, the change log and the context leave with them unless they are documented. The second is opportunity cost: every month without a baseline is a month you cannot prove any later change worked.
When does building an in-house AEO team make sense?
Build in-house when AI answers are a core, long-term acquisition channel, you already have strong SEO and content people, and you can give one person clear ownership and authority across teams. Ownership matters more than headcount: AEO touches web, content, PR and product marketing, and a junior hire without authority cannot get a CDN rule changed or a pricing page rewritten.
In-house also wins where knowledge is hard to transfer. Heavily regulated categories such as healthcare and financial services need medical or compliance review on every claim, and a team that sits next to legal moves faster than an outside one. Companies with large documentation sets, many products or frequent launches also benefit from having the work close to the people who change the facts.
If you choose this route, budget for the learning curve rather than skipping it. An outside AEO consultant who sets up the prompt set, the measurement stack and the first priority list can shorten it, and then step back.
- AI answers already influence a meaningful share of your pipeline, or will within a year.
- You have an SEO lead, writers and a developer who can give AEO real hours.
- One owner has the authority to change pages, profiles and CDN settings.
- You can document the prompt set and change log so the work survives staff turnover.
When is an AEO agency the better choice?
An AEO agency is the better choice when you need the work done across all five workstreams and do not have the specialist skills or spare hours inside, or when you need a credible baseline before you can justify a hire. It is also the sensible test: a paid audit or short project shows what the work involves before you commit to a salary.
Agencies see many sites, so they spot patterns quickly: which crawler settings break, which sources Google AI Overviews and Perplexity cite in your category, which comparison pages and alternatives pages earn mentions. That pattern knowledge is what you pay for. Our guide to choosing the best aeo agency covers how to test for it.
There are times not to hire one. If you are pre-product, have almost no content to work with, sell where buyers do not use AI assistants to research, or cannot give an agency access to your site and approvals, a retainer will mostly produce reports. Fix the basics first or start with a small diagnostic.
Why does a hybrid AEO model work for most teams?
A hybrid model works because the parts of AEO that need context belong inside the company and the parts that need specialist depth are cheaper to buy. You keep control of what the brand says and how success is judged, and you rent the skills you would otherwise hire slowly.
The split below is the one we recommend to most mid-sized B2B SaaS and ecommerce teams. Whatever the split, put it in writing: unclear ownership of the prompt set or the monthly report is the most common reason hybrid arrangements stall.
| Keep in-house | Buy from an agency or specialist | Why |
|---|---|---|
| Priority prompts and business goals | Prompt research and expansion | You know which buyers matter; specialists know how prompts fan out |
| Approved claims, pricing and compliance review | Answer-first rewrites and new comparison pages | Facts must come from you; structure is a learnable craft |
| Accounts, data and the change log | Crawler, CDN, rendering and schema checks | Ownership survives a change of agency; technical checks need depth |
| Executive reporting and budget decisions | Repeated prompt runs and citation share analysis | Decisions stay inside; measurement needs method and tools |
| Relationships with partners and customers | Digital PR and review program design | Genuine mentions come from your network; planning them is specialist work |
How do you score your options and decide?
Score each of the six questions below from 1 to 3, where 1 means no and 3 means yes, and add them up. The total points to a model; it does not replace judgment, but it turns a vague debate into a ten-minute exercise.
A total of 6 to 9 points to an agency or a done-for-you program. A total of 10 to 14 points to a hybrid, usually an audit or consulting engagement followed by in-house execution with specialist support. A total of 15 to 18 points to building in-house, with outside help only for the baseline or periodic reviews.
- Do we have someone who can read server logs and change robots.txt and CDN bot rules?
- Do we have writers who can rewrite key pages answer-first within a month?
- Does someone own brand facts across schema, LinkedIn, G2, Google Business Profile and similar profiles?
- Do we have PR or community capacity aimed at the sources AI engines cite for our prompts?
- Can we run a fixed prompt set repeatedly and report citation share and AI referrals monthly?
- Will AI search be a priority channel for at least the next two years?
What mistakes do companies make with this decision?
The most common mistake is measuring once. Researchers Schulte, Bleeker and Kaufmann showed in an April 2026 paper, "Don't Measure Once", that AI search answers vary across runs, prompts and time, so visibility should be read as a distribution, not a single result. Whoever owns AEO must run each prompt more than once and read trends, or both agency reports and internal reports will mislead.
Other mistakes repeat across both models. Teams hire a content writer and call it AEO, leaving crawler access unchecked. They sign an agency without owning the accounts and prompt set, then lose everything when they switch. They judge results in the first weeks, before content and mention work has had time to be crawled and cited. And they accept promises: no agency or employee can promise a citation, and a pitch that does is a reason to walk away.
Finally, many teams skip the first-party data they already have. Google added generative AI performance reports to Search Console in June 2026, and Bing Webmaster Tools AI Performance has shown Copilot citations since February 2026. Both are free, and both should be in the monthly report whatever model you pick.
How does AEO Services Agency work with in-house teams?
We are an AEO agency, so weigh this section accordingly. AEO Services Agency is the AEO and GEO practice of Greenwolf Tech Labs, with offices in India and the USA, and we work remotely with brands in the US, UK, Canada, Australia, India, the UAE and Singapore.
Every engagement starts with a free AEO visibility check and is then fixed-price. We baseline a fixed prompt set before changes and measure the same set afterwards, and we fix SEO foundations and crawler access before answer-specific work. If your team can run the program after an audit and a handover, we say so, and the prompt set, change log and reports stay yours either way.
FAQ
Frequently asked questions
Is it cheaper to do AEO in-house or with an agency?
It depends on the skills you already have. If your SEO, content and developer teams have spare hours, adding AEO in-house costs mostly time and a tracking tool. If you would need a new hire plus borrowed hours from several teams, a scoped agency engagement is often cheaper in the first year. Price the same five workstreams for each option.
What does an AEO specialist earn?
Posted salaries vary by level. Kaleigh Moore's July 2026 review of AI search job postings found Odoo advertising a GEO and AEO growth marketing specialist at $75K to $95K and Experian an AEO and SEO Manager at $100K to $174K. Add benefits, recruiting and tools to get the full cost.
Can my existing SEO agency handle AEO?
Possibly, if it can show its method. Ask how it checks OAI-SearchBot and PerplexityBot access, which prompt set it would track, how often it runs each prompt and what a monthly report contains. If the answers are only about keyword rankings, AEO is a new label rather than a new service.
Should a startup hire an AEO agency?
Only if it has a product, some content and buyers who research with AI assistants. Early-stage companies usually get more from a one-off audit and a short list of fixes their own team can make than from a monthly retainer.
What should stay in-house if we outsource AEO?
Keep ownership of the priority prompts, approved claims and pricing, compliance review, all accounts and data, the change log and executive reporting. That way you can change agency without losing the baseline or starting over.
How long before we can judge either model?
Technical fixes and a measured baseline should arrive in the first month under either model. Content and mention work takes longer to be crawled and cited, so judge the citation share trend over several months of repeated prompt runs rather than any single result.
