AEO for startups: what to do first, what to skip and when to hire help
AEO for startups is the work of getting a young company named and cited when buyers ask ChatGPT, Google AI Overviews and AI Mode, Perplexity, Copilot, Gemini or Claude for a recommendation in its category. It works differently for a startup than for an established brand: your own pages can fill gaps in AI answers quickly, but only if engines can reach them and the category has real demand. This guide covers what to fix first, which pages to publish, how to earn mentions on a small budget, what a first 90 days looks like, and when to wait.

Quick answer
How should a startup approach AEO?
Start with access and facts, then pages, then mentions. Make sure AI search crawlers can fetch your site, describe the company the same way everywhere, publish pricing, comparison and use-case pages that answer buyer prompts directly, then earn third-party mentions. Baseline a fixed prompt set first so you can see what moved.
- New brands can win AI mentions from their own pages faster than established brands, because the answer slot is often empty.
- Check crawler access first: new domains behind Cloudflare may block AI crawlers by default, and JavaScript-only sites hide content.
- Publish pricing, comparison, integration and use-case pages before blog volume.
- Wait if you have no product-market fit or no one is asking about your category yet.
Why does AEO for startups work differently from AEO for established brands?
Because a startup is usually filling a gap, while an established brand is competing for a slot that third parties already decided. That changes which tactics pay off first.
The clearest evidence is an Ahrefs experiment run from February to May 2026 across ChatGPT, Gemini, Perplexity and Copilot. Ahrefs published 34 self-promotional pages about a brand-new conference and an established product. For the new brand, 82% of its new AI mentions came from answers that cited one of those pages. For the established product, only 6% did; the other 94% came from third-party content. In the same study the new brand went from no Copilot mentions to 65% of relevant Copilot answers within about three months.
Two cautions from the same study matter just as much. Citations were intermittent, with pages cited on only about one in three eligible days, and in 43% of answers that cited the new brand's pages the brand was not recommended at all. So your own pages can open the door, but you still need clear positioning and, over time, other sources saying the same thing about you.
Should your startup invest in AEO yet?
Invest when buyers already ask assistants about your category and you can describe who you serve in one sentence. Wait when neither is true.
The demand is real in some markets. In a G2 survey of 1,076 software buyers published in March 2026, 51% said they start software research in an AI chatbot more often than in Google. If you sell B2B SaaS, the shortlist is increasingly formed inside an answer, which is why vendor shortlists are where many early deals are won or lost.
AEO is the wrong priority if you are still changing your ideal customer every month, if your product creates a category nobody searches for yet, or if you have no website worth citing. In those cases spend on customer conversations and a clear homepage first. The table maps stage to what is worth doing.
| Stage | Signs | What to do | What to skip |
|---|---|---|---|
| Pre-product-market fit | ICP still changing; few customers; no category demand | Fix crawler access, write one clear positioning statement, claim LinkedIn and Crunchbase-style profiles | Prompt trackers, content volume, agency retainers |
| Seed, early traction | Repeatable buyer; competitors named in AI answers | Baseline 25 to 50 prompts, publish pricing, comparison and use-case pages, start review collection | Enterprise tools, scaled listicles |
| Series A and beyond | Several segments; sales team; content budget | Monthly tracking, digital PR, YouTube and community presence, per-engine work | Shortcuts such as bought reviews or seeded posts |
| Any stage, launching a product | New name nobody has written about | Launch page, docs, comparison page, founder posts and launch coverage in week one | Waiting for a perfect site before publishing |
What should a startup fix before writing any content?
Make sure the engines can fetch and read your pages. Startups fail this check more often than older companies, for two reasons.
First, defaults on new infrastructure. Cloudflare changed its default in July 2025 to block AI crawlers unless they pay, and said in June 2026 that AI training crawlers would be blocked by default on all new domains. Blocking training crawlers such as GPTBot and ClaudeBot is a legitimate choice, but confirm the rule does not also catch OAI-SearchBot, PerplexityBot, Claude-SearchBot, Bingbot or Googlebot. OpenAI's crawler documentation says sites that opt out of OAI-SearchBot are not shown in ChatGPT search answers. Your server logs should show those crawlers receiving HTTP 200 responses, not 403.
Second, rendering. Many startup sites are single-page apps where the text only appears after JavaScript runs. Make sure your key pages return their content in the HTML response. This is the core of AI crawler access, and it is usually a one-off engineering task.
Then the basics Google says its AI features rely on: pages indexed and eligible to show a snippet. Verify the site in Search Console and Bing Webmaster Tools, submit a sitemap and set up IndexNow, since Bingbot does the crawling for Copilot. An llms.txt file is optional; no major answer engine has confirmed using it, so it should never come before these steps.
Which pages should a startup publish first for AI search?
Publish the pages that answer the prompts buyers type just before they shortlist: what you cost, who you are for, how you compare, and what you integrate with. Ten strong pages beat a hundred thin blog posts.
Start with a public pricing page, even if it only shows starting points or how pricing works. Then honest comparison pages against the two or three tools buyers already weigh you against, an integrations page, and one page per core use case. Each page should open with a direct one or two sentence answer under a heading phrased as the question, with tables for anything comparable and a visible last-updated date. That is what answer-first content means in practice.
Be careful with self-ranked lists. Ahrefs found that "best X" blog lists were the most cited page type in its December 2025 study, at 43.8% of cited sources, which makes a "best tools for X" post that puts you first tempting. Google's spam policies now explicitly apply to generative AI responses, so write lists that are genuinely useful and fair to competitors, or leave them to third parties.
Finally, make your entity facts consistent: the same name, one-line description, founders, location and category on your site, Organization schema markup with sameAs links, LinkedIn, Crunchbase, G2 or Capterra, and your Google Business Profile if you have a physical presence. Inconsistent descriptions give models conflicting facts to blend.
How can a startup earn third-party mentions on a small budget?
Go where your category's answers already pull from, and give those sources a true reason to mention you. Run your buyer prompts, note every cited domain, and work down that list.
For most software startups the list includes review sites, Reddit threads, YouTube videos, LinkedIn posts and a handful of niche newsletters and "best X" articles. Practical moves that cost time rather than money: ask happy customers for G2 or Capterra reviews within the FTC Consumer Reviews and Testimonials Rule; have founders answer real questions in relevant subreddits and on LinkedIn under their own names; record short product walkthroughs and comparison videos for YouTube; and pitch original data from your product to the writers already covering your space. Digital PR built around a useful number travels further than a funding announcement.
Avoid shortcuts. Google advises against inauthentic mentions, and seeded Reddit posts or bought reviews tend to get removed and can damage trust with the very buyers you want. One accurate mention in a source an engine already cites is worth more than ten mentions nobody reads.
What does a startup's first 90 days of AEO look like?
A worked example: a seed-stage B2B software company with a 12-page website, two direct competitors that ChatGPT names, and one marketer with part of their week free.
Weeks 1 to 2: write 40 buyer prompts across four groups (category "best X for Y", comparisons with each competitor, pricing and integration questions, and problem questions). Run each prompt three times in ChatGPT, AI Overviews or AI Mode, Perplexity, Copilot and Gemini. That is 40 x 5 x 3 = 600 answers, logged in a spreadsheet with whether the brand is mentioned and which URLs are cited. In the same weeks, fix crawler access and rendering, and verify Search Console and Bing Webmaster Tools.
Weeks 3 to 8: publish or rewrite the pricing page, two comparison pages, an integrations page and three use-case pages, and align every profile with the same description. Weeks 9 to 12: start review requests, publish two founder-led YouTube walkthroughs, answer questions in two communities, and pitch one data story. At day 90, re-run the same 600 answers and compare mention rate and cited URLs by prompt group, alongside Search Console and Bing Webmaster Tools AI Performance data.
Treat the day-90 numbers as direction, not proof. Answers vary between runs, which is why each prompt runs three times, and the Ahrefs experiment above shows citations come and go. A plan like this is close to what an AEO checklist covers, compressed for a team with no spare hours.
Should a startup do AEO in-house, use a tool or hire an AEO agency?
Most pre-seed and seed startups should do the work in-house with free tools and buy outside help only for the parts they cannot do well: a one-off diagnosis, technical fixes, or ongoing execution once the prompt set proves the channel matters.
Free tools cover a lot: robots.txt and server logs, Search Console's generative AI report, Bing Webmaster Tools AI Performance for Copilot citation share, and GA4, where many assistant visits now land in an AI Assistant channel. A paid tracker saves time once you track more than a few dozen prompts; our roundup of AEO tools compares the main options.
Hire when the gap is expertise or hours, not to buy a result. An AEO audit fits a startup that wants a ranked fix list before committing a quarter of a marketer's time. An ongoing AI search optimization program fits a funded company with several segments and no one to run it. For budgets, see our guide to what AEO costs, which compares published agency rates; we do not publish our own prices because every engagement is scoped first.
- Red flag: any promise of a citation, a ranking or "page one of ChatGPT". No one can promise a citation.
- Red flag: no baseline. If they will not measure a fixed prompt set before starting, results cannot be checked.
- Red flag: llms.txt or schema sold as the main lever.
- Good sign: they ask about your ICP, competitors and sales calls before proposing content.
- Good sign: fixed scope and a clear exit point, so you are not locked into a retainer you have outgrown.
What mistakes do startups make with AI search?
The common ones are fixable in a week, but they quietly cancel out months of content.
Blocking the crawlers you need while blocking training bots. Describing the company three different ways across the homepage, LinkedIn and a directory. Hiding pricing behind a demo form, so assistants quote a competitor's numbers or a stale third-party guess. Publishing dozens of generic blog posts instead of the ten pages buyers actually ask about. Ranking yourself first in a self-written "best tools" list. And judging progress from a single screenshot rather than a repeated prompt set.
A last one is timing. If you plan a product launch, put the docs, comparison page and launch page live on day one, so the first articles written about you have accurate pages to link to. That is where the new-brand advantage in the Ahrefs data is largest.
How do you know AEO for startups is paying off?
Look for three things in order: a higher mention rate and citation share on your fixed prompt set, more sessions from chatgpt.com, perplexity.ai, copilot.microsoft.com and gemini.google.com, and leads who say an assistant sent them. Add a "How did you hear about us?" field with an AI assistant option, because many AI-influenced buyers never click a link.

FAQ
Frequently asked questions
Is AEO worth it for an early-stage startup?
It is worth the basics at any stage: crawler access, consistent company facts and clear pricing and comparison pages. Paid tools and agency retainers usually make sense only after product-market fit, when buyers already ask assistants about your category and competitors are being named in the answers.
How long does AEO take to work for a new brand?
Faster than for established brands in some cases. In an Ahrefs experiment in 2026, a new brand went from no Copilot mentions to 65% of relevant answers in about three months, mostly through its own pages. Results vary by category and engine, and citations come and go, so judge progress over several monthly runs.
Can a startup do AEO without an agency?
Yes. Most of the work is fixing crawler access, writing clear answer-first pages and earning genuine mentions, and free tools such as Search Console, Bing Webmaster Tools and GA4 cover measurement. An agency helps when you lack the hours or want an outside diagnosis before committing a quarter to it.
What is the first AEO task for a startup website?
Check that AI search crawlers can reach it. Review robots.txt and your CDN settings, especially if the domain is new and behind Cloudflare, and confirm in server logs that OAI-SearchBot, PerplexityBot, Claude-SearchBot, Bingbot and Googlebot get HTTP 200 responses and full HTML content.
Should startups write "best tools" lists that rank themselves first?
Be careful. "Best X" lists are among the most cited page types in AI answers, but Google's spam policies now cover generative AI responses and self-serving lists carry risk. If you publish one, make it genuinely fair and useful, and put more effort into getting into lists that other sites write.
How much does AEO cost for a startup?
It ranges from a few hours a month of in-house time with free tools to agency retainers. Our AEO pricing guide compares published agency rates and audit prices. We quote every engagement at a fixed price after a free AEO visibility check rather than publishing a rate card.
