Paid vs organic

ChatGPT ads vs AEO: pay for the slot or earn the answer?

ChatGPT ads vs AEO is a choice between renting a labeled slot under the answer and earning a place inside the answer itself. Ads buy fast, controllable reach with Free and Go users in the markets OpenAI has opened; AEO earns the mention and the citation that every ChatGPT user sees, including the paid-plan users ads never reach. This guide is for marketing leads and founders deciding where the next dollar goes, with OpenAI's own rules, published bid guidance, a decision table and a measurement setup that keeps the two channels apart.

Quick answer

Should you buy ChatGPT ads or invest in AEO?

Start with AEO if buyers research before they buy, if you sell to teams on paid ChatGPT plans, or if you are in health. Test ChatGPT ads when your category is open to advertisers, you need demand this quarter and you can measure conversions. Ads stop when spend stops; an earned mention keeps working.

  • OpenAI says ads do not influence answers, so ad spend cannot buy a mention inside the reply.
  • Plus, Pro, Business, Enterprise and Education users see no ads at all.
  • No ads appear near health, politics or mental health topics, or for users under 18.
  • Tag every ad URL so paid clicks never mix with organic chatgpt.com referrals in GA4.

What is the difference between ChatGPT ads and AEO?

ChatGPT ads are paid placements shown beside or below an answer and marked as sponsored; AEO is the work that gets your brand named and your pages cited inside the answer. One is bought per click or per thousand impressions. The other is earned through pages, mentions and crawler access, and it is not for sale.

The separation is OpenAI's stated policy, not our reading of it. When ads launched for Free and Go users in the United States, TechCrunch reported on 9 February 2026 that OpenAI promised ads are "clearly labeled as sponsored and separated from the organic content" and that "Ads do not influence the answers ChatGPT gives you." TechCrunch repeated the same commitment when OpenAI announced visual ads on 5 October 2026. So the comparison is not two routes to the same spot. It is two different spots on the same screen.

That is why the question is sequencing, not either-or. The answer sets the shortlist: which brands are named, which reviews are quoted, which comparison pages are linked. The ad sits next to that shortlist. If a competitor is the brand the answer recommends, your sponsored box is arguing against the reply the user just read.

How do ChatGPT ads work in 2026?

ChatGPT ads are contextual units bought in OpenAI's Ads Manager and shown to adult Free and Go users when a conversation matches your category. The product changed fast this year, so check the current rules before you plan a budget.

TechCrunch's February 2026 report says ads match "the subject of their conversations, past chats, and previous ad interactions", that advertisers receive only aggregate data such as views and clicks, and that ads will not appear near health, politics or mental health topics. Digiday reported on 5 May 2026 that the self-serve Ads Manager opened to US advertisers of all sizes, that OpenAI dropped its $50,000 minimum, that CPC bidding joined CPM with cost-per-action bidding still in progress, and that the format was "a small favicon with text". Digiday also listed the eligible categories as household and consumer goods, local services, travel, entertainment, digital products and education, a set it described as limited and expected to expand.

On 5 October 2026 TechCrunch reported that OpenAI will show visual ads alongside images users ask ChatGPT to generate, starting in the US with a test group of advertisers, and that measurement now includes ten attribution partners and brand-safety pilots with DoubleVerify and Integral Ad Science.

03

How much do ChatGPT ads cost compared with AEO?

ChatGPT ads cost what you bid, with no minimum since May 2026, while AEO is priced as a project or retainer. WebFX's June 2026 pricing guide, which cites OpenAI's bid guidance, puts the recommended starting CPC at $3 to $5 and the default maximum CPM at $60, and notes Digiday's report of real CPMs as low as $25.

Those numbers make a small test cheap, which is the strongest argument for running one. They do not make ads cheaper than organic work over a year, because every click is bought again. AEO costs more up front and less per visit later, since a page that ChatGPT keeps citing sends visitors without a bid. Market rates for agency work are collected in our AEO pricing guide, and the honest way to compare the two is cost per qualified lead over six to twelve months, not cost per click in month one.

Do the arithmetic before you choose. Take your target cost per lead, divide it by the conversion rate you expect from ChatGPT visitors, and you have the most you can pay per click. If that ceiling sits below the bid range above, ads will lose money until your landing pages convert better, and organic work is the cheaper route to the same buyer.

04

Who can ChatGPT ads not reach?

ChatGPT ads cannot reach users on Plus, Pro, Business, Enterprise or Education plans, anyone under 18, or conversations about health, politics or mental health. For some businesses that excludes most of the people who matter, and AEO is the only way into those answers.

Think about who actually researches vendors in ChatGPT. A head of procurement at a company with a ChatGPT Enterprise seat, or an engineer on a Business plan, will never see your sponsored unit. If you sell to B2B SaaS buyers, or to anyone who builds vendor shortlists inside a work account, organic answers are the whole channel. The same is true for healthcare providers, clinics and health brands, because OpenAI keeps ads away from health topics entirely.

Category and geography are the other limits. If your category is not yet eligible, or your buyers are outside the countries Ads Manager serves, you cannot buy the slot at any price, while an earned citation shows up wherever ChatGPT search does.

05

When should you buy ChatGPT ads before AEO?

Buy ads first when you need demand inside one quarter, your category is open, your buyers use the free tiers and you can track a conversion. Ads are also the faster test of whether ChatGPT users want your product at all.

Typical fits are consumer products, local services, travel and digital products, which match the categories Digiday listed. A product launch with a fixed date is another, because organic answers take time to change and an ad can carry the launch while your new pages are crawled. Ecommerce brands already selling through ChatGPT shopping results can use ads to cover queries where they are not yet recommended.

Do not buy ads to fix a reputation problem. If ChatGPT describes your pricing or features incorrectly, a sponsored box under that answer does not correct it, and the user reads the wrong answer first. That is organic work: correct the sources the model reads, as we describe in our guide to fixing wrong AI answers.

Which should you fund first? A decision table

Match your situation to the row below. Most brands end up running both, but the order changes the return on each dollar.

07

How do you measure ChatGPT ads and AEO without mixing them up?

Tag every ad landing URL with UTM parameters and keep untagged chatgpt.com referrals as your organic line in GA4. Without that split, a strong ad month looks like AEO progress and a weak one hides it.

On the paid side, use OpenAI's conversion pixel and Ads Manager reports, then confirm the results in your own analytics. On the organic side, run a fixed prompt set in ChatGPT every month and record mentions, cited URLs and citation share against named competitors, alongside organic referrals from chatgpt.com. Our AI visibility tracking service does this for ChatGPT, Google AI Overviews, Perplexity and Copilot, and the same prompt set shows whether ads are appearing next to answers that recommend you or recommend someone else.

Judge the two on the same yardstick: qualified leads or revenue per dollar over the same period. Semrush reported in June 2025 that the average AI search visitor was worth 4.4 times an organic search visitor, which is a reason to measure value per visit, not just volume.

  • Paid: utm_source=chatgpt, utm_medium=cpc, a campaign name per ad set, plus the OpenAI pixel.
  • Organic: untagged sessions from chatgpt.com in a GA4 channel group for AI referrals.
  • Answers: a fixed prompt set, run monthly, with mentions, citations and competitors recorded.
  • Decision metric: cost per qualified lead by channel over the same six to twelve months.
08

What does AEO for ChatGPT involve, and how long does it take?

AEO for ChatGPT means making your pages fetchable by OpenAI's search crawler, publishing clear answers to buyer questions, and earning mentions on the sites ChatGPT already cites. Expect weeks before the first changes show and several months before citation share moves reliably.

Start with access. OpenAI's crawler documentation says OAI-SearchBot surfaces sites in ChatGPT search and that sites which opt out are not shown in search answers, while GPTBot only collects training data. Check robots.txt and your Cloudflare settings so the search crawler is not blocked by a training rule. Then rewrite key pages as answer-first content, add comparison pages for the alternatives your buyers ask about, and work on third-party mentions through digital PR, reviews and community answers. Ahrefs found brand web mentions correlate 0.664 with AI Overview visibility against 0.218 for backlinks. That study covers Google rather than ChatGPT, but it is the strongest public evidence that mentions outweigh links in AI answers.

Our ChatGPT SEO service runs this as a program, and an AEO audit is the one-off version if you want the diagnosis first. OpenAI publishes no ranking factors, so be wary of anyone who sells a fixed outcome; no one can promise a citation.

09

What mistakes do brands make with ChatGPT ads and AEO?

The common mistakes are treating ads as a substitute for being in the answer, judging AEO on one month, and letting the two channels share a single traffic line. Each is cheap to avoid.

Others we see: buying ads in a category where the answer recommends a competitor, sending ad clicks to a generic homepage instead of the page that answers the prompt, blocking OAI-SearchBot while trying to win organic answers, and comparing ad CPC with an AEO retainer in the first month instead of cost per lead over a year. The fix is the same in every case: baseline the answers, decide the order, tag the traffic and review both monthly.

FAQ

Frequently asked questions

Do ChatGPT ads improve organic visibility in ChatGPT answers?

No. OpenAI says ads do not influence the answers ChatGPT gives, and ads are labeled and kept separate from the response. Being named inside the answer depends on your pages, crawler access and third-party mentions.

How much do ChatGPT ads cost?

There is no minimum spend since the self-serve Ads Manager opened in May 2026, according to Digiday. WebFX's June 2026 guide, citing OpenAI's bid guidance, gives a starting CPC of $3 to $5 and a default maximum CPM of $60, with some CPMs reported as low as $25.

Who sees ads in ChatGPT?

Adult users on the Free and Go plans in the markets OpenAI has opened. TechCrunch reported that Plus, Pro, Business, Enterprise and Education subscribers see no ads, and that ads are kept away from health, politics and mental health topics.

Is AEO worth it if I can just advertise on ChatGPT?

Yes for most brands, because the ad sits next to the answer while AEO decides what the answer says. If ChatGPT recommends a competitor, your ad appears under that recommendation, and users on paid plans never see the ad at all.

Can healthcare brands advertise on ChatGPT?

OpenAI said ads will not appear near health topics, so health conversations carry no sponsored units. Healthcare providers and health brands reach those users through organic answers: accurate, reviewed pages and mentions on the sources ChatGPT cites.

How long does AEO take compared with ChatGPT ads?

Ads can run within days of account and creative approval. AEO usually shows first changes within weeks and needs several months for citation share to move reliably, because crawlers must revisit pages and third-party sources take time to change.

Should I run ChatGPT ads and AEO at the same time?

Often, yes, once you know where you stand. Baseline your prompt set first; if answers already recommend you, ads add reach, and if they recommend competitors, put the first budget into organic work and add ads once the answer is on your side.
